AI consultant vs AI agency — what is the difference, and which is right for you?
Most small businesses that want AI end up between two options: hire an independent AI consultant or an AI agency. They sound alike, but they are two different products — not the same thing at two price points. Here is what actually separates them, and how to tell which fits your business.
Two different things — not the same thing with different names
An AI agency is a team: project managers, designers, developers, often a salesperson. You buy an organisation and a process. An AI consultant is one person — an expert you talk to directly, who does the work. The difference is invisible in the quote; it shows up in how it feels to work together, who answers when something breaks, and who actually sits with your code.
The concrete difference
- Contact. At an agency you usually talk to a project manager, not the person building. With a consultant you talk to the person doing the work — no telephone game between layers.
- Speed. An agency has process, meetings, and queues. A consultant can start Monday and have something live the same week. Fewer cooks, faster decisions.
- Price. An agency charges for overhead — office, middle managers, sales team. A consultant has lower fixed costs and can often deliver the same thing cheaper, or more for the same money.
- Ownership. Always ask who owns the code and data. With me you own everything — code, domain, database, customer list. With some agencies you rent into their platform and cannot take the result with you.
- Capacity. Here the agency wins. A consultant can only take so many clients at once and has no one to cover during illness. An agency has breadth and redundancy.
When an AI agency is genuinely the right call

If you are a larger company with several parallel projects, need guaranteed round-the-clock staffing, or have a procurement department that demands framework agreements and SLAs — an agency's structure fits better than a single person. Don't buy a consultant for a job that needs a team.
When an AI consultant is the right call
For most small businesses — one to twenty employees — a consultant is the sharper choice. You get an expert who knows the whole chain, faster delivery, direct contact with no middle layer, and a price without the agency overhead. You are not the smallest client in a big portfolio; you are the client.
